Strategic choices and new business model for a services company

Finnish growth company in Services business

Our client has a high ambition to disrupt the traditional industry logic in the field they were playing, with digitalisation and a new, disruptive business model.

Our client had done profound analysis on the market, internal capabilities and competitive landscape and came up with strategic options, i.e. alternative strategies to reach their high-ambition goals. However, several uncertainties affected the management teams' decision-making, resulting in difficulty making the calls. They needed support in evaluation the impact and consequences of different strategic moves and commit leadership team to the ambitious strategy.

Success criteria

  1. Create alignment among the management team about the strategic options

  2. Understand the impact of different strategic calls to growth and bottom line

  3. Make the strategic choices, develop business model and required actions and investments

We utilised analytical decision model to evaluate different alternatives against the strategic objectives. After the choices were clear, we acid-tested the impact of different choices at the level of business model and business cases, which helped to understand the impact of different calls to the bottom line.

After briefings, we conducted a list of topics to be evaluated in order to analyse the potential and consequences of different strategic options. These topics were related to investments, market-specific strategies, impacts on revenue and profitability and choices related to customer experience and type of M&As.

We facilitated a full-day strategy workshop with the management team. The day started with clarifying the ambition level and strategic targets. Next, we drilled down into analysing the impact of different choices.

Then, we utilised analytical decision model to evaluate different alternatives against the strategic objectives. After the choices were clear, we acid-tested the impact of different choices at the level of business models and business cases, which helped to understand the impact of different calls on the bottom line.

After the day, we had clearly defined the ambition level, strategic objectives and identified the choices needed to reach the target.

Our approach helped to consider a variety of different, sometimes opposite opinions and discuss them systematically.  It also helped spot the areas that the management team disagreed on and to focus on solving the identified issues. Therefore, analytical decision model helped the client evaluate options holistically and create concrete conclusions the whole management team could agree on and act upon.

Evaluating the impacts of different choices on the selected business model, revenue and profitability was also a way to identify potential bottlenecks and upcoming questions in the execution of the new strategy.
